AI integration consulting in the UK is not mainly about making two pieces of software talk. It is about changing how work moves through the business without losing control of data, decisions or customer service. The technical connection matters, but the workflow around it matters more.

A useful integration takes information from an approved source, performs a defined task and places the result where a person or another system can use it. It should be clear what happens when the information is incomplete, the service is unavailable or the output is wrong. If those questions are unanswered, the integration is not ready for live work.

Map the workflow before connecting anything

Begin with the current process. Record the trigger, the information used, each handover, the decision owner and the final outcome. This exposes duplicate entry, unclear ownership and exceptions that a polished demonstration often hides.

Then describe the proposed flow in the same terms:

  1. A new event starts the workflow, such as an enquiry, document upload or status change.
  2. Only the required information is collected.
  3. The AI service performs one bounded task, such as classification, extraction or drafting.
  4. A validation step checks structure and obvious failures.
  5. A person reviews any sensitive or uncertain output.
  6. The approved result is written to the destination system.
  7. The workflow records what happened and alerts an owner when it fails.

An AI workflow map gives the technical team and business owner the same picture. It also makes scope changes visible before they become costly.

Choose the smallest useful boundary

Do not connect an AI service to an entire CRM, document store or shared mailbox because it may need one field or folder. Give it the minimum access required for the approved task. Separate reading from writing where possible, and require human approval before customer messages, financial records or operational statuses change.

A narrow boundary improves security and testing. It also makes the project easier to stop. The first version of a document workflow might read files from one controlled folder and write extracted fields to a review queue. It does not need permission to search every client folder or update the live system automatically.

Ask the consultant to show how each one is handled. Credentials should not be pasted into documents or shared accounts. Permissions should match the workflow. Inputs from forms, files and external systems need validation before they reach a model or downstream database. Logs should help diagnose a failure without exposing unnecessary sensitive content.

A practical integration example

Consider a property services business that receives maintenance requests by web form and email. Staff copy details into a job system, decide urgency and ask for missing information. A bounded integration could collect the message, extract the property reference and issue type, check required fields and prepare a suggested priority for review.

The safe version does not dispatch a contractor by itself. It places the structured request in a queue, highlights missing or uncertain information and lets a staff member approve the priority. Approved details then move into the job system through its supported API. The workflow records the source, the suggestion, the approval and any failure.

The pilot can be measured through routing time, missing-field rates, staff corrections and failed handovers. That evidence shows whether the integration helps without claiming that every request can be automated.

Design for failure, not just the happy path

Every connection fails eventually. A supplier may be unavailable, an API limit may be reached, a field may change or an unexpected file may arrive. The consultancy should document what the user sees, what gets retried and when a person is alerted.

Avoid silent failures. Do not let the workflow mark work as complete until the destination confirms it. Use unique references so retries do not create duplicate records. Keep an understandable error queue rather than sending technical messages to busy staff.

Rollback matters too. If a release causes bad updates, the team should know how to disable the integration, identify affected records and return to the manual process.

Keep data and supplier choices visible

List every system involved, the data exchanged, the reason it is needed, its retention and the supplier responsible. This is especially important when a connector or automation platform sits between the business system and the AI service.

Review contracts and product settings rather than assuming all accounts work the same way. Confirm how submitted data is used, where it is processed, which administrators can access it and how it can be deleted. What useful documentation looks like

The business should receive more than source code or a platform login. Ask for a one-page workflow diagram, a list of systems and permissions, setup instructions, a field map, test cases, known limitations, monitoring steps and an owner handover. Staff should know how to recognise a failure and where to report it.

Document any assumptions about data format, volume and supplier behaviour. When a system changes, those assumptions tell the next person what to check.
